Before You Automate: Five Tips Every Fulfillment Leader Should Know

If you're under pressure to automate your order fulfillment operations, you're not alone. E-commerce growth, labor shortages and unpredictable demand are pushing many facilities to turn to automation as a way to stay competitive. Among the most effective solutions: automated storage and retrieval systems (ASRS), which use mobile robots to handle inventory storage and picking.

ASRS solutions boost throughput, minimize order errors, and make better use of your existing space — especially vertical space you may not be utilizing today. But as adoption grows, so do the risks of rushing in. From mismatched systems to costly installation missteps, it’s easy to overlook key factors that can make or break your project.

Whether you're upgrading an existing facility or installing automation for the first time, here are five tips to help you avoid common pitfalls and get the most from your investment.

1 Vet Automation Vendors for Real Flexibility

Not all automation systems are created equal. During peak seasons, your direct-to-consumer (DTC) volume might double — or even quadruple. Can your system keep up? When evaluating vendors, look for flexibility in both the technology and the implementation model.

– Can you easily add or remove robots as demand fluctuates?

– Will system expansion require downtime or operational disruption?

– Does the technology handle a wide range of container sizes and product types?

– Can it integrate with your existing infrastructure, like racking and WMS/WES software?

– Choose a solution that adapts to your operations — not the other way around.

2 Avoid Systems That Require Extreme Floor Tolerances

Some automation systems — especially grid-based ones — require perfectly level floors or major facility modifications before installation can even begin. These requirements can dramatically increase cost, extend timelines, and disrupt ongoing operations.

Look for systems that are more forgiving — solutions that can work with your existing floor and infrastructure, minimizing downtime and avoiding unnecessary construction.

3 Start Small, Scale Smart

Automation doesn’t have to be all or nothing. In fact, the best implementations are often phased. Starting small helps your team adjust to new workflows, minimizes risk, and reduces upfront costs.

As you see results — whether it’s higher throughput, improved accuracy, or better labor efficiency — you can scale up with confidence. Modular systems make it easy to expand as your business grows.

4 Maximize Your Existing Space

If you’re only storing inventory at eye level, you’re missing out on massive potential. Many ASRS solutions can access vertical space up to 40 feet high — far beyond what’s reachable by human pickers.

By going vertical, you can dramatically increase storage capacity without changing your footprint.

Smart layout design and higher-density storage also play a role. Systems that accommodate a wide range of container types, racking styles and aisle widths can help you get more throughput out of the same square footage.

5 Keep It Simple for Your Team

A powerful system won’t help much if your team can’t use it. Pay close attention to the user interface when evaluating automation solutions. A user-friendly system will be intuitive, ergonomic and language-independent — making it easy to onboard new workers fast.

Look for solutions with ergonomic workstations that use images, lights and clear visual cues instead of audio prompts, which can get lost in a noisy warehouse or confuse a multilingual workforce. The goal? A system so straightforward that a new team member can be trained in under an hour and hit the ground running.

How Hai Robotics Can Help

Hai Robotics offers flexible, scalable automation solutions designed to help facilities optimize storage, improve efficiency and adapt to changing demand. The HaiPick System — a modular form of automated storage and retrieval system (ASRS) — enables facilities to maximize usable space by reaching heights up to nearly 40 feet, reducing the need for additional square footage or major construction.

HaiPick Systems are compatible with a wide range of racking styles and container types — or no containers at all — making it easy to integrate with existing infrastructure. Installation does not require extreme floor flatness or complex structural changes, reducing downtime and minimizing disruption to ongoing operations.

Ergonomic picking stations with user-friendly interfaces ensure fast training and smooth onboarding, even during peak periods. And because HaiPick Systems are built for modular expansion, it's easy to start small and grow over time as needs evolve.
